The Challenge
A client of ours was trying to adjust to a new business environment where any new business was very volatile. Previously there had been a constant flow of enquiries & no shortage of work at good margins & the future looked assured.
However as the market dynamics changed margins were being squeezed due to increased competition. Cashflows and profitability were being negatively impacted. This was causing a high degree of anxiety for the business owners as each coming month was somewhat of a mystery in terms of how well the business would perform. There was no structured planning and accountability process. The business owners were stressed and wanted an extremely practical solution.
The Solution
Using KPI scorecard to track the type & size of enquiries & using the “next month’s plan” part of the scorecard, specific types of business were targeted, margin targets were established & cashflow forecasts also done based on orders & revenue comparisons.
A number of internal tools & processes had to be developed to help with the forecasting & tracking of efficiencies so that accurate data could be put into the KPI Scorecard. This gave the business owner a much better insight into the performance of the quoting & manufacturing processes in the business & changes were made to improve the overall performance.
The Results
Forecasting has now become a natural part of how the business operates & this gives the owners a much better sense of control & has reduced anxiety levels considerably.
KPI Dashboard provides an early warning of any potential drops in revenue due to a fall off in quoting activity, which directly impacts order levels & ultimately cashflow & profitability.
Rework $ are also tracked to ensure all areas of the business are on a monthly improvement process based on results. Gross & net profit margins are also forecast & reviewed on a project by project basis to identify any areas that are in need of immediate attention.
The “Next months plan” part of the dashboard focuses the whole business on the type of business being sought & ensures that each part of the business has an improvement target for the next month. This leads to a culture of continuous improvement & accountability for each part of the business.

Improving forecasting and focus
